Case files

Real work, client names withheld. Each file shows what changed for the client, and the rule we took from it.

A footwear brand

$4.4M booked. It was $2.5M. We caught it first.

Our first pass of a wholesale dashboard showed $4.4M in open orders. Our own review caught it before it went out: nearly half were holds and replenishment placeholders the team uses to plan stock.

Result: the client's first look at the dashboard showed the true number, about $2.5M of real retailer orders.

Lesson: holding orders belong on the page, never inside the total.

An underwear & performance brand

A $788K gap inside one budget row.

Two hand-typed months hid inside a formula row: $347,000 or $1,100,985. We showed both readings and handed the call to the owner.

Result: their finance director made the call within 30 hours, on the month the whole year's plan is measured from.

Lesson: open the formula, not the value.

A golf apparel brand

~$270K of purchase orders, zero re-keying.

Three POs, about 9,600 units, loaded straight into their ERP through a custom API connector, then verified line by line against the live system.

Result: about 9,600 units in the ERP with no manual entry, every line confirmed.

Lesson: every write re-read and checked.

A wholesale brand

~$248K shipped and never closed.

The warehouse had shipped orders the order portal still showed as open. The first export put the gap at 48 orders and about $94K. We pulled the portal a second way and found the real number: 64 orders, about $248K.

Result: the client sized the real problem, 2.6 times the first count, before acting on the wrong number.

Lesson: before you quote a gap, check the file holds all of it.
